Do Salesforce Agentic Workflows Differ from Traditional Flows

Ask three Salesforce teams whether an AI agent is just a smarter Flow, and you will hear three different answers. The question matters because the choice affects cost, risk, and how much control you keep over customer-facing processes.

The honest answer is yes and no. Salesforce agentic workflows behave differently from traditional Flows, but they are not a separate world, because agents can run your existing Flows as actions. This guide explains the practical difference, where each approach fits, and how to combine them safely. You will also get a simple way to decide what a given process needs.

 

The Short Answer: Rules Versus Intent

Traditional Flow has an advance planned route through it. Trigger, conditions, and execution of actions take place accordingly. The same input will lead to the same output.

An agent acts in accordance with the objective provided to it. An agent is provided instructions and actions. The agent thinks and decides the action that matches the current requirement.

To be clear, an agent thinks about what should be done and the Flow executes the process in a business operation.

 

What Traditional Flows Do Well

Salesforce Flows continue to be the right approach for tasks that are repetitive and rule-driven:

  • Updates, approvals, and scheduling of tasks
  • Routing of data with well-defined criteria
  • Processes which need to be audited and tested

Since flows are deterministic in nature, they are cheap to test and easy to explain to auditors. The problem with flows is the inability to handle unstructured input.

 

What Changes When an Agent Enters the Salesforce Agentic Workflow

How the agent chooses an action

Salesforce generative AI can draft text or summarize a case. An agent goes further, because it can also act through the tools you give it.

AI Agents of Salesforce consist of sub-agents, instructions, and actions. The Atlas Reasoning Engine of Salesforce reads these instructions and determines the relevant action. Actions could be created using Flow, Apex, or prompt templates.

Where deterministic steps still fit

Agent Script is the term used by Salesforce to refer to the ability to marry deterministic workflows with LLM reasoning where the necessary business logic will run sequentially and the model will deal with the subtleties. This is the reason there is no clear boundary between the two models.

A Realistic Scenario: The Billing Email

This is an illustrative example, not a client case.

A customer emails support with a refund request, a new shipping address, and a complaint in one message.

  • Rule-based version – A Flow categorizes the case as one needing billing, puts the case into the right queue, and returns an acknowledgment. The human figure sorts out the rest.
  • Agentic version – The agent receives the message and identifies the three questions; he/she initiates a Flow for checking the status of orders. He/she then initiates the refund eligibility Flow, creates a response and forwards the complaint case to a human with notes.

It is clear that the Flows still take care of the controlled process. What the agent does is select and sequence the flows. In either of the two processes, the human could intervene, but in the agentic process, the context is available from the start.

 

How Agents and Flows Work Together

Salesforce’s Trailhead shows how to add a Flow as an agent action. A Flow with clear inputs and outputs becomes a tool the agent can call. By default, the action instructions come from the Flow’s description.

This ensures that validation, permission, and logging happen within logic that you already trust. Agentic workflows in Salesforce designed like this are more manageable since the risky operations occur within Flows that you can analyze. This also makes your current automation a valuable resource and not something that needs replacement.

 

When a Flow Is Still the Better Choice

Salesforce’s architects warn that using an agent just to run a fixed path, with no reasoning needed, is an anti-pattern. Their decision guide on agentic versus traditional automation recommends a hybrid when it adds more value than either alone.

Use a Flow when:

  • All the steps can be known beforehand
  • Input is structured
  • Same output is needed every time

Use an agent if the input is not structured or if there is uncertainty about what will happen next.

 

A Practical Way to Decide

Before deciding on your Salesforce agentic workflows, ask these four questions about each process:

  • Can every step be scripted? If yes, then consider Flow. 
  • Is the input free text, document, or conversation? If yes, an agent can come to the rescue.
  • How costly is the wrong action? If high, keep the final step in a Flow or behind human approval.
  • Will people need to review the outcome? If yes, plan the handoff first.

Most real processes land in the middle. A hybrid fits there: the agent interprets, the Flow executes, and a person approves the risky step.

 

What to Put in Place Before Introducing Agents

Good intentions are not enough. Prepare these first:

  • Data quality – Agents are only as reliable as the records they read.
  • Permissions – Give the agent access only to what its job needs.
  • Guardrails – Guardrails include the Salesforce Einstein Trust Layer and your instructions. In one Trailhead module, you instruct the sub-agent not to use Salesforce data that was not supplied by any actions.
  • Testing – Test out sample conversations, weird questions, and error cases.
  • Human intervention – Specify what the agent should hand over to a human and who will review the agent’s work.
